We began by turning intent into clarity. Through focused executive workshops, we distilled mission into a board-approved, strategy-on-a-page that linked purpose to outcomes, outcomes to initiatives, and initiatives to the KPIs the Board actually uses. A prioritised investment portfolio made tradeoffs explicit and value visible across a 12–18-month roadmap.
Decision rights and governance cadence (ExCo, SteerCo, and Design Authority) were defined so choices could be made quickly and consistently. By articulating risk appetite up front and embedding proportionate controls at stage gates, auditability became part of delivery rather than an afterthought. Concise, board-quality performance, risk, and ESG reporting created a single source of truth, improving scrutiny and confidence.
To make the strategy executable, we stood up a PMRO blueprint with cadence, standards, and templates that teams could follow without translation. We produced the strategy on a page and an outcome tree, then embedded an OKR and benefits framework so value was defined, owned, and measured. A decision-rights model clarified who decides what and when, while investment governance and a simple prioritisation model channelled funding toward the initiatives that moved the needles that mattered.
We documented a Target Operating Model for governance and decision-making, agreed a risk appetite statement with a practical control map, and installed an executive reporting pack with a board calendar that synchronised dialogue, decisions, and evidence.
